At the heart of any PLM (Product Lifecycle Management) systems there is the PBS. The PBS, Product Breakdown Structure, is a hierarchical tree structure of a deliverable item. The term “deliverable item” should be largely understood as it could be a manufactured good, pharmaceutical one, apparel or anything that is made, assembled, packaged by an organization. The PBS object carries a large amount of data of various nature. It could be metadata, binary files or geometry data which holds the 3D representation. Many stakeholders are interested in grabbing and pushing data on the PBS but each of them wants a dedicated view of the structure. For instance engineers, customer support team and sales department work all on the PBS but they do not exploit the same aspect of it. Moreover, the ‘L’ of PLM stands for “Lifecycle” which means that the information attached on the PBS evolves over the time. This evolution could be historicized or planned in advance. In this session we will describe how the PBS is designed inside the open source DocDokuPLM platform (http://www.docdokuplm.com/). We will also detail the algorithms we apply on it, the challenges we faced to be able to manage such high volume of data. In this lesson, we will see the 10 most important rules - or tips and pitfalls to creating the WBS. There is only one way to become good at creating WBS - and that is to practice and practice. This lesson will teach you some very important guidelines on how to create a great WBS. Rule 1. create wbs with your team - not alone - as you want their complete involvement and understanding Involve your team in the planning stage of the project. Build the WBS interactively by first defining what deliverables need to be created. You will have a more complete WBS and a team that understands what they need to do. Rule 2. wbs should have atleast 3 levels - highest level is the project itself For medium to large projects you might have several levels more - depending upon both the complexity and the size of the components. Rule 3. Don't confuse WBS to a task WBS is a work component that will be decomposed into tasks. This is also a pitfall that awaits many project managers. For example the "Registration Page" is a WBS item - but not "Write bad password lockout logic". The latter is a task and you should not look at tasks while creating WBS. Rule 4. Naming Convention: Name a WBS item as a noun (and not a verb) This makes it very easy to identify WBS items and tasks on the project schedule in the future. Again taking the same example - "Registration Page" is a noun - but "Write bad password lockout logic" uses a verb at the beginning. Rule 5. The WBS lists your work breakdown, the task list is the breakdown of the WBS into actions This is almost a repeat - but is a very frequent pitfall - to elaborate on this, tasks belong to the Project Schedule - don't do task breakdown while doing the WBS. Schedule comes AFTER the wbs. Rule 6. The 100% Rule: Each lower level of decomposition must represent all of the work of the higher-level element; conversely, all higher-level scope must be reflected in one of the lower-level elements. This is called the 100% rule, which ensures that all of the scope has been captured and that nothing unnecessary is included. Rule 7. WBS is almost never complete or right in the first iteration. The more you learn about your project - the more you will alter your WBS. This is absolutely great - and you should be prepared for this. Rule 8. Tasks have to be small enough to be assigned to individual resources - NOT the WBS Please read this carefully. You should decompose WBS items only enough that they make logical sense as a component and not more than that. Rule 9. The lowest level of the WBS—the work package — will be represented by a summary task on your Project plan. This is a great tip especially if you are going to use a tool such as Microsoft Project to create your Project Schedule in the next step. Each of your WBS work packages should become a summary task. Summary tasks are collections of logically grouped tasks. Rule 10. The 8/80 Rule: This is the single most asked question everywhere about WBS decomposition: "When should I stop?" The answer to this given in a thumb rule: the 8/80 rule says that "All work packages should be greater than 8 hours and lesser than 80 hours". This should give you a fair indication of when you can stop working on the WBS. So, in this lesson, we have seen 10 rules or tips and pitfalls of how to create the WBS - and also on when to stop. A work breakdown structure is a key project deliverable that organizes the team's work into manageable sections. The Project Management Body of Knowledge (PMBOK 5) defines the work breakdown structure as a "A hierarchical decomposition of the total scope of work to be carried out by the project team to accomplish the project objectives and create the required deliverables." A work breakdown structure element may be a product, data, service, or any combination thereof. A WBS also provides the necessary framework for detailed cost estimating and control along with providing guidance for schedule development and control. WBS is a hierarchical and incremental decomposition of the project into phases, deliverables and work packages. It is a tree structure, which shows a subdivision of effort required to achieve an objective; for example a program, project, and contract. In a project or contract, the WBS is developed by starting with the end objective and successively subdividing it into manageable components in terms of size, duration, and responsibility (e.g., systems, subsystems, components, tasks, subtasks, and work packages) which include all steps necessary to achieve the objective. The work breakdown structure provides a common framework for the natural development of the overall planning and control of a contract and is the basis for dividing work into definable increments from which the statement of work can be developed and technical, schedule, cost, and labor hour reporting can be established. A work breakdown structure permits summing of subordinate costs for tasks, materials, etc., into their successively higher level "parent" tasks, materials, etc. For each element of the work breakdown structure, a description of the task to be performed is generated. This technique (sometimes called a system breakdown structure) is used to define and organize the total scope of a project. The WBS is organized around the primary products of the project (or planned outcomes) instead of the work needed to produce the products (planned actions). Since the planned outcomes are the desired ends of the project, they form a relatively stable set of categories in which the costs of the planned actions needed to achieve them can be collected. A well-designed WBS makes it easy to assign each project activity to one and only one terminal element of the WBS. In addition to its function in cost accounting, the WBS also helps map requirements from one level of system specification to another, for example a requirements cross reference matrix mapping functional requirements to high level or low level design documents. The development of the WBS normally occurs at the start of a project and precedes detailed project and task planning. There are two types of WBS – one that breaks down the work horizontally (Outline type), which is more commonly used in IT-tools such as Microsoft Project, and another that breaks down the work vertically (like an organization chart).

In this section we’re going to start to look at Outline Numbering and WBS Codes. You may not have come across these before so I’m going to start by explaining Outline Numbering. For this section and the next one I’m going to use this house build project. There’s not a lot of detail in it at the moment but there’s enough for our purposes in terms of outline numbering. Now something like building a house is a pretty structured kind of project and will very often have a very similar structure to other house build projects. Now behind the scenes Project 2016 maintains a set of outline numbers for you. What I want to do first of all is to show you the outline numbers for this particular project. So I’m going to insert here to the left of the Start column in the table the Outline Number column. So there it is, Outline Number. And the outline numbers that are assigned to the tasks follow the structure of the tasks themselves. So for instance, here we have summary tasks Site, Base, Lockup and their outline numbers are one, two, three. And within each of those summary tasks the next level of task has a dot and then the second part of the outline number. So Clear site is 1.1, Set out is 1.2 and so on. If I introduce subtasks within Clear site, for example, so let me put a task in there, then that task gets an outline number of 1.1.1 and so on. Now the good news about all this is that Project 2016 does all the work on maintaining those numbers for you. So what’s the point of these outline numbers? Well they’re used to be able to uniquely identify a task within a schedule. And the kind of purpose you may put that to is, for example, if you wanted to relate materials to a particular task. So if you were say ordering some steel to use for the structural steel frame here task ID 21 which has an outline number of 4.3. When you ordered the steel in order to make sure that people knew which particular project and task the steel was for then you might provide the name of the project and the outline number of the specific task that that steel was to be used for. So it’s a way not only of identifying tasks within a project but also to adding some structure to that identification. Now on the face of it that sounds like quite a good idea. But in practice the use of these outline numbers is a little bit fraught with problems. If you have a very, very fixed structure in your projects and possibly you’re reusing the same structure over and over again and there is rarely, if ever, a need to vary that structure then this approach can work. But if in fact what you need is to have something that can deal with variations with the addition of new tasks then it doesn’t. Let me quickly show you the sort of problem you get with this approach.
